He's set an ambitious goal: attracting 500 million users for Gemini-powered chatbots by the end of 2025. This contrasts sharply with ChatGPT's current market leadership, boasting 300 million weekly active users.

OpenAI's late-2022 launch of ChatGPT caught Google off guard. Despite years of deep investment and internal research into similar chatbot technology, Google failed to seize the early advantage. This spurred a determined catch-up effort, resulting in the rapid release of the Gemini chatbot (initially called Bard). While launched after ChatGPT, Google has iteratively added dozens of features to close the gap. Simultaneously, OpenAI continued improving ChatGPT, integrating web search capabilities since last summer to maintain its competitive edge.

Market data reveals nearly 465 million cumulative downloads for ChatGPT (across Android and iOS), compared to Gemini's 106 million, primarily from Android. On Apple's platform, Gemini initially appeared only as part of the Google Search app. Only in November 2024 did Google release a standalone iOS Gemini app, surpassing 10 million downloads by year's end. Usage data for AI features built into Meta's Facebook and Instagram remains undisclosed.

Gemini's monetization strategy is noteworthy. Currently not directly profitable, its strategic importance lies in its gradual impact on Google's core search and advertising business models. To accelerate commercialization, the Gemini team underwent a restructuring, moving from a leadership team focused on search and ads to Google DeepMind, dedicated to cutting-edge research. Pichai stated this would speed up the deployment of new models within the Gemini app.

Google's search advertising business has seen slowing growth in recent years, prompting a search for new revenue streams, including subscription services. Like other chatbots, Google offers a more powerful Gemini Premium tier for a $20 monthly subscription. However, Google's strategy differs, bundling Premium with other benefits such as AI features in Gmail and 2TB of cloud storage. A Philadelphia data scientist, Han Sifei, shared his experience. After a two-month free trial, he upgraded to Gemini Premium, primarily valuing the extra storage, not the AI features. He prefers ChatGPT's style and is also a ChatGPT Plus subscriber.

Earnest Analytics data shows that roughly 60% of Gemini Premium subscribers remain active after six months, outperforming competitors like Character.AI and Perplexity, but slightly lagging behind OpenAI and Anthropic (developers of Claude). In Q3 2024, Google's parent company Alphabet generated $10.7 billion from subscriptions, device sales, and mobile app store revenue, with Gemini subscriptions accounting for a small fraction. Meanwhile, Google's core advertising business contributed $65.9 billion. Notably, Google hasn't yet introduced ads within Gemini.

Gemini's applications are expanding. Beyond chatbot functionality, it supports complex tasks like preparing research reports and generating podcasts from documents. Google also sells the technology powering Gemini to developers; it's used in the "AI overview" displayed atop some search results and integrated into business versions of Gmail and Google Drive. Pichai claims Gemini-powered features are included in all Google products with over 2 billion users. Furthermore, Google is actively encouraging device manufacturers to set Gemini as the default phone assistant, already achieved on its Pixel phones and adopted by Android manufacturers like Motorola and OnePlus.

Gemini's development hasn't been without setbacks. Last year, it generated controversial images (e.g., Black soldiers in Nazi uniforms, sometimes refusing to generate images of white people), prompting an apology and the removal of the image generation feature. Six months later, Google reinstated the functionality.

Despite the challenges, Google remains confident in Gemini's future. Pichai's 500-million-user goal by the end of 2025 requires continuous product improvement, strengthened marketing, and resolution of potential controversies and technical issues. While Gemini's downloads lag behind ChatGPT, its feature enhancements and deep integration with Google's ecosystem provide a solid foundation. Whether Google achieves its target remains to be seen, but it's undoubtedly a competition filled with challenges and opportunities. Ultimately, success will hinge on who better satisfies user needs and delivers a superior, safer AI experience. Google is pushing hard in this AI race. Its technological prowess, resource reserves, and ecosystem offer a strong foundation, but converting these advantages into market share remains a dynamic situation.
